| Development Process
Development of the system will follow a spiral path of necessary iterations. After demonstrating a low-fidelity prototype at design phase, a team of developers and users will go through an incremental process where few steps will be repeated and the final system will be released with few intermediate versions.
Steps of the progress cycle are described briefly below.
Prototype:
This is an evolutionary prototype, i.e. the prototype will eventually evolve to the final output.
New Features Added:
Features will be implemented gradually in the system.
Unit Test:
Developers perform an initial test.
Release and Deploy:
Next release and version will be deployed in the production environment.
System Test:
System is ready for users to explore new features and report any suggested change to implement and bugs to be fixed.
User Feedback:
Users will use a prescribed form to report any bugs.
Bugs Fixed:
Bugs will be identified and fixed by the developers for new version.
Integration Test:
System will be deployed in a full-scale (may be a smaller version) production environment, tested live and final version will be released.
Acceptance Test:
This is a sign-off between you and us.
Project Organization:
The project will be comprised of the following key team roles and responsibilities:
Project Board:
Project board is accountable for the success of the project.
Provide overall guidance to the project ensuring it remains viable and within any specific constrains.
Respond to requests for advice from the project manager.
Confirm acceptance of the project.
Authorized project Closure.
Project Manager:
The project manager’s prime responsibility is to ensure that the project produces customer’s required product within the specified tolerance of time, cost, scope, quality, risk and benefits.
The PM is also responsible for producing key management products e.g. project initiation document and its components (planning docs), work packages, reports (highlight reports, issue reports, end stage reports, exception reports etc.
Establish and manage project controls - monitoring and reporting.
Team Manager:
The team manager will report to and takes direction from the project manager.
The team manager’s prime responsibility is to ensure production of those products defined by the project manager to an appropriate quality, in a set timescale and at a cost acceptable to the project board.
Project Assurance:
Ensure an acceptable solution is being developed.
Ensure the quality methods are being correctly followed.
Ensure that the specification of the user’s needs is accurate, complete and unambiguous.
Change Authority:
Review and approve or reject requests for change and off-specifications.
Follow change procedure set in change management plan.
Implementation Roadmap:
The implementation roadmap in brief is:
Phase 1 - Project Preparation: During this phase the team goes through initial planning and preparation for the project.
Phase 2 - Business Blueprint: The purpose of this phase is to achieve a common understanding of how the company intends to run the project to support their business.
Phase 3 – Realization: The purpose of this phase is to implement all the business process requirements based on the business blueprint.
Phase 4 - Final Preparation: The purpose of this phase is to complete the final preparation (including testing, end user training, system management, and cutover activities) to finalize readiness of the system to go live.
Phase 5 - Go-live and Support: The purpose of this phase is to move from a project-oriented, pre-production environment to live production operation.
Each phase has a set of deliverables that are produced during the duration of the phase and serve as the input to follow-up phases. Each deliverable provides list of outputs it consist of and methods that are used to produce the deliverable.
Issue and Change Management:
After signing off the scope statement if any new change comes it will be evaluated with the defined scope. If within scope, it will be incorporated into the system. But if it has impact on scope, schedule or cost, it will incur extra-negotiated charge.
Quality Management:
Quality management is defined as the coordinate activities to direct and control an organization with regard to quality.
We follow the following approaches to quality management:
Identify all the project’s deliverables.
Define them in product descriptions including the quality criteria by which they will be assessed; the quality methods to be used in designing, developing and accepting them; and the quality responsibilities of those involved.
Implement and track the quality methods employed throughout the project.
